People Analyzer®
The People Analyzer is a grid that rates each person against the company's core values with a plus, a minus or something in between. The bar is agreed before anybody is scored. Most teams settle on all pluses with at most one middle score, and then have to decide what happens to the people below the line.

How EOS® uses the People Analyzer
It belongs to the People component and it is used on the leadership team first, in the room, which is the part that gives it any credibility. After that, managers score their own people ahead of the quarterly conversation. Somebody below the bar gets a series of honest conversations rather than a surprise, and the outcome lands on the Issues List.
Discussions about values stay comfortable until somebody has to be rated against them. The grid removes the vagueness, and scoring the leaders before the staff is what stops it becoming a management weapon. It also hands an honest manager the language for a conversation they have been avoiding for the better part of a year.
Worked example: A wholesale business scored its seven leaders and found the sales director below the bar on one value about raising bad news early. It was not a firing. It was two specific incidents everybody had noticed and nobody had mentioned. He got the conversation and a quarter to change, and at the next scoring he was above the bar.

Core Values
Core values are the three to seven behaviors a company actually hires, fires and promotes on, written in words people already use at work.
02Right Person, Right Seat
Right person, right seat is a two-part test: the right person shares your core values, and the right seat means they get the job, want it and can do it.
03Quarterly Conversation™
The Quarterly Conversation is a short, informal one-to-one held every ninety days between a manager and each of their people, away from any review.
Start with a real question
Not sure which of these you actually need?
Tell us what the leadership team is arguing about. A person replies within one business day with a straight answer, whether that is a book, a tool or an implementer.
A person reads every one.
