Three-Step Process Documenter™
The Three-Step Process Documenter is the method EOS® gives for writing down a core process: identify it, break it into major steps, then describe each step. The rule is that about twenty percent of the detail carries eighty percent of the result, so a process fits on a page or two rather than in a binder.
01
How EOS uses the Three-Step Process Documenter
A leadership team names its core processes first, then hands each one to the seat that owns it. The owner lists the major steps, usually between six and a dozen, writes a few bullets under each and stops there. EOS then asks for the harder part, which is getting everybody onto the same version and keeping them there.
Documentation projects usually die of ambition. A team sets out to capture everything, produces four hundred pages nobody opens, and concludes that writing things down does not work here. Capping the detail at the major steps makes the job finishable inside a quarter, and a page somebody reads beats a manual that nobody does.
Worked example: A freight brokerage documented its claims process in eleven steps across two pages. Writing it took a morning. The useful discovery was step seven, where the file passed to accounts, which two people did by email and one did by leaving a note on a desk. Naming that step ended a recurring argument about lost paperwork.

Core Processes
Core processes are the handful of things a company does over and over that decide whether customers stay happy, usually six to ten of them.
02Followed By All
Followed by all is the second half of the process component: once the core processes are written down, everybody in the company has to work the same way.
03Proven Process
A proven process is your way of serving a customer drawn as three to seven named steps on a single page, with a guarantee at the end.
Start with a real question
Not sure which of these you actually need?
Tell us what the leadership team is arguing about. A person replies within one business day with a straight answer, whether that is a book, a tool or an implementer.
A person reads every one.
