Quarterly Session
A quarterly session is a full day away from the business, where the leadership team reviews the last ninety days and sets the next Rocks. The V/TO® gets refreshed and the big issues get cleared. It runs to a fixed agenda and it happens whether or not the quarter went well. Skipping one because everybody is busy is how a rollout quietly stops.
01
How EOS® uses the quarterly session
The day opens with last quarter's Rocks marked done or not done, with no partial credit, then works through the V/TO page by page. The long-term Issues List gets IDS®, often for two or three hours, and the day ends with the next set of Rocks. Most teams also spend the first hour on how the team itself is working.
A quarter is roughly how long a group of people stays focused before drift sets in, which is the argument behind the ninety-day cycle. The session is where the drift gets caught. It is also the only meeting in the calendar with enough room to settle a question that has been sitting on the long-term list since March.
Worked example: A distributor came into its third quarterly with two of five Rocks done. The review was short and blunt. Both misses had the same owner, and both had been off track since week three without ever reaching the Issues List. The team changed how an off-track Rock gets escalated, and the next quarter finished four of five.

Rocks
A Rock is one of the three to seven priorities a team commits to finishing in the next ninety days, with one owner and a clear finish line.
02Annual Planning
Annual planning in EOS is a two-day session where the leadership team resets the vision, agrees next year's plan and works on how the team itself is doing.
03Quarterly Pulsing
Quarterly pulsing is the habit of resetting priorities every ninety days, on the argument that a group of people loses focus after about a quarter.
04V/TO
The V/TO, short for Vision/Traction Organizer, is a two-page form answering eight questions about where a company is going and what it will do next.
Start with a real question
Not sure which of these you actually need?
Tell us what the leadership team is arguing about. A person replies within one business day with a straight answer, whether that is a book, a tool or an implementer.
A person reads every one.
